The problem

The sort decision takes about a second and is made by someone who is not thinking about it. They are holding something, walking past, and looking for somewhere to put it down. Everything that determines whether the right thing happens — how many openings there are, what shape they are, what the labels show, what order the streams appear in, whether the station is where the item is finished with — is decided long before that moment, by someone who will never watch it happen.

That makes this a user-interface problem wearing the costume of a furniture problem. It is specified as receptacles, quantities, finishes and colors, and it performs as a set of split-second decisions by untrained users. Aperture shape is the clearest example of the gap: a round hole and a narrow slot are not styling choices, they are physical filters that make some mistakes harder to make. A bin standing on its own is the opposite — with no alternative present, every item goes in it, and the sorting decision was never actually offered.

Consistency does more work than any single station. People learn one pattern per building and apply it everywhere, so a lobby station that differs from the break-room station teaches nothing and slows both. Whatever the pattern is, being the same everywhere beats being ideal in one place.

And the front of the system can be undone at the back of it. If the housekeeping workflow combines the separated streams into one cart, or if they meet again at the dock, the stations are performing sorting rather than achieving it. That is one of the few things in this category a visitor can actually observe.

Why it costs

Contamination is the failure mode, and it is unusually unforgiving. A recycling stream that exceeds what the receiving facility will accept can be rejected and disposed of as waste, which means the cost of the whole program is paid and the benefit is not received. A relatively small number of wrong items, entering at the point where nobody is watching, can determine the outcome for a very large volume of correctly sorted material.

The costs then land in several places at once. Hauling is charged by stream, so mis-sorting moves volume into the more expensive one. Labor is spent twice where someone re-sorts by hand. Where a customer, a landlord, a municipality or a certification such as LEED has diversion commitments attached, a program that cannot evidence its performance becomes a reporting problem as well as an operating one.

There is also a quieter cost in the front of house specifically. A station that overflows, or that visibly contains the wrong things, reads as a building that is not well run — and it is doing that in the part of the building where visitors form their impression. That is a real consequence even though it never appears on an invoice.

Nothing here can be specified from a catalog of receptacles. It follows from what the building actually discards: a waste audit — sorting and weighing a representative sample of what leaves the building — establishes the real stream mix, and the station design, the number of streams, the aperture shapes, the labeling and the service frequency follow from that. Whether anyone can say what is in the waste stream today, without estimating, is a fair first question, and how long the answer takes is usually informative.

What a rep can see on a walkthrough, without asking a question

  • A landfill bin standing alone, with no recycling companion at the same spot
  • Streams presented side by side through identical openings
  • Labels that are text-only, faded, peeling, or showing categories rather than actual items
  • A label that does not match what is visibly in the bin below it
  • Visible contamination through a clear liner or an open top — cups in paper, food in containers
  • Bins overflowing, or waste stacked on a closed lid
  • A lid or aperture insert removed entirely, leaving an open drum
  • Different station designs, colors, or stream counts on different floors of the same building
  • Bins moved out of position — pushed into a corner, or blocking something
  • A housekeeping cart carrying one bag, or one cart taking every stream
  • A back-of-house consolidation point where separated streams are visibly recombined
  • The same liner color used across every stream
  • Deskside or under-counter bins that let people bypass the central station entirely

How to use these: These describe how the stations are set up and used, not how the program is performing — that is settled by weighing what actually leaves the building, not by looking at a lobby. An overflowing bin might be an hour before service, and a combined cart might be heading to a facility that sorts downstream. What the cues do establish is whether disposal has been designed as one system or assembled a bin at a time, and that is answerable by whoever owns the contract. Do not tell a customer their recycling is being landfilled; ask where each stream goes and who confirms it.
