The problem

A lubrication program is designed on paper and executed on a ladder. The route is built from what the equipment builder specifies, point by point, and every one of those points is assumed to be reachable by a person carrying a gun, in the time the route allows, on the day it comes due. That assumption is never written down, and it is the one that fails.

Access is what actually decides the outcome. A point at waist height on the aisle side of a machine gets serviced. A point that needs a ladder, a moved platform, a cover lifted, a guard opened, or a machine stopped competes with the rest of the day — and it loses, not through negligence but because the route has to finish. So the program degrades unevenly, in a pattern that maps to the building rather than to the equipment: the accessible points stay in good condition and the difficult ones fall behind, on the same machine, on the same route, signed off the same way.

Nothing announces this. A missed point produces no alarm, no reading, and no visible change on the day. The information arrives much later, as a bearing that runs hot or a component that fails, by which time it presents as an equipment problem rather than as a route that could not be completed as written.

Identification is the quieter half of the same problem. A point that is not labeled, not on the chart, or not known to the person walking the route is functionally unreachable even when it is physically in front of them — and the same is true in reverse, where the point is reachable but which product belongs in it is not written anywhere near it. Unlabeled guns turn that into a cross-contamination question rather than a lookup question.

Contamination enters at the fitting itself, which is the one place the outside of the machine connects to the inside. Charging through a dirty fitting pushes whatever is on it into the bearing, so the wipe beforehand is part of the task rather than housekeeping around it — and solvent used casually near an open point is a pathway in, not a cleaning step. What matters here is the entry point.

Two consequences follow, and both are engineering answers rather than exhortations to try harder. Where a point is hard to reach, the lubrication can be brought to a place a person can stand — extended lines to a manifold, or a device that meters at the point continuously so the route does not have to arrive there at all. And where a fitting sits behind a guard, servicing it stops being a short task and becomes an isolation event, with a written procedure and a different time cost; that procedure belongs to the operation's lockout/tagout program, and the right move is to route it there rather than to treat the guard as an obstacle.

Why it costs

The lubricant is the cheapest thing in this card and the only one on an invoice.

The dominant cost is unplanned downtime, and its shape is what makes it hard to argue against in advance: it is rare, it is large, and it lands on a schedule nobody chose. A bearing lost to a point that kept getting skipped is recorded as a component failure, so the cost attaches to maintenance or to production and never to the route that could not be walked as designed.

Damage runs in both directions, which is why "more grease" is not the safe default it looks like. Too little leaves the surface unprotected; too much builds pressure against seals and can push a bearing to run hot, and the failure that follows looks the same from the outside as neglect. That is the reason the equipment builder's figure is the one that matters and a supplier's opinion is not — and the reason this card names no quantity anywhere.

Then there is labor, where the asymmetry is the whole argument. The cost of a badly placed point is paid on every cycle, forever, by whoever is walking the route that day. The cost of relocating it — a line, a manifold, a fitting moved to the aisle side — is paid once. A program that keeps missing the same points is not a discipline problem being solved by reminders; it is a layout problem, and it has a one-time answer.

Contamination costs arrive disguised as lubricant costs, because the response to a bearing that keeps failing is usually a different product rather than a cleaner entry into the same one.

The decision that holds up starts from the route as walked rather than the route as written. Which points cannot be reached on the day they come due, what the person walking it does when that happens, whether anyone has counted how many points sit behind a guard, and whether the difficult ones are the same ones every time. If the answer to the last is yes, the list of them is the scope of work.

What a rep can see on a walkthrough, without asking a question

  • A grease fitting with no tag, label, or color code
  • A fitting caked with old grease and dirt
  • A fitting reachable only from a ladder or a platform that must be moved
  • A fitting behind a fixed guard, inside a cage, or under a cover
  • A point that can only be reached while the machine is running
  • Missing or broken fitting caps
  • Grease purged onto the floor or onto a belt beneath a bearing
  • Fresh grease at waist height and dry, dusty fittings overhead
  • A posted lubrication chart that is faded, superseded, or unreadable
  • Route sheets signed in one hand for an entire shift
  • Unlabeled grease guns, so which product is in which gun is unknown
  • One gun serving equipment the builder specifies differently
  • A single-point lubricator installed, empty, and not replaced
  • An oil sight glass dark, cloudy, or painted over
  • A drip pan or absorbent placed under a point rather than the leak fixed
  • Extended lines run to a manifold on some machines but not their neighbors

How to use these: A rep must not say what a machine needs, how much, how often, or which product. That is set by the equipment builder and by the site's own program, against conditions a walkthrough cannot see, and stating it would be specifying a product rating for a task. Do not name grades, viscosities, quantities or intervals. What a walkthrough does establish is whether the points can be REACHED — which is observable, and is a different question from whether the program is right. A dry fitting might have been serviced this morning and wiped down. A purge on the floor might be a deliberate relief. Ask who walks the route, and what they do when a point cannot be reached on the day it is due.
